You can change every hue in a reference photo and still preserve the painting if each major shape keeps its light-dark role. Lock a small value map first, assign new hue families second, and reserve the highest saturation for the focal accent. If the recolored image stops reading in grayscale, the color change altered structure—not merely style.
That order solves a common frustration. A literal eyedropper copy can feel trapped by the photograph, but replacing colors by instinct can make the subject fall apart. The useful freedom sits between those extremes: change the palette while keeping the evidence that explains form, depth, and focus.
What this four-pass test held still
We built one fictional still life with a tall vase, a round fruit, two stacked books, a tabletop, a wall, one upper-left light, and one cast shadow. It is a digital editorial simulation, not a photograph of a physical setup. Across all four panels, we kept the crop, object geometry, overlap, light direction, and five-part value map fixed as the control.
The passes change specific color decisions:
- literal source: blue-green vase, orange fruit, rust book, warm wall;
- new hues, matched values: violet vase, yellow-green fruit, blue book, cool wall;
- collapsed values: attractive new hues, but the vase, fruit, book, and wall move toward one middle band;
- limited palette: three related hue families, the original value roles, and one concentrated warm accent.
The grayscale strips beneath the panels are the audit. The first, second, and fourth retain a dark cast shadow, dark book, middle-dark vase, middle-light fruit, and light wall. The third compresses those steps, so silhouettes merge even though its individual colors look lively.
This test does not prove that one palette is universally beautiful. It tests whether a color change preserves the still life's readable structure.
Separate hue, value, and saturation
“Color” is too broad to be a useful editing instruction. Getty's formal-analysis guide separates it into hue, value, and intensity. Adobe's HSB controls make a similar operational split: hue identifies the color family, saturation controls its strength, and brightness controls lightness.
For a recolor, treat those as three different questions:
- Hue: Should this region belong to red, green, blue, violet, or another family?
- Value: Must it remain light, middle, or dark for the subject to read?
- Saturation: How much attention should it demand relative to everything else?
Changing hue alone is usually the safest experiment. Changing hue and value together is harder to diagnose because a failed result gives no clue which decision broke the image. Changing every region to high saturation creates a third problem: all shapes compete for attention.
Build a five-value control before choosing colors
Reduce the reference to five roles, not five sampled pixels:
- lightest light;
- light plane;
- middle plane;
- shadow family;
- darkest accent or cast shadow.
Assign every large shape to one role. In our still life, the wall is the lightest family, the fruit is light, the vase is middle-dark, the book is dark, and the cast shadow is darkest. Small reflections and surface marks do not get their own value category.
Now recolor each shape while holding its role. A violet vase can replace a blue-green vase, but it still needs to sit below the fruit and above the cast shadow in the value ladder. The exact numeric brightness is less important than the order and separation between neighboring shapes.
Choose hue families by role, not by object name
Do not ask only, “What color is a vase?” Ask what the vase does in the composition. It may need to anchor the center, connect two cooler regions, or remain quieter than the fruit.
A practical limited palette has three jobs:
- dominant family: occupies most of the image and establishes the atmosphere;
- supporting family: separates major shapes without stealing focus;
- accent family: appears in the smallest area and marks the focal point.
In the fourth panel, cool green-gray is dominant, muted blue supports the book and vase, and marigold is confined to the fruit and a few reflected notes. The warm accent reads strongly because it is scarce. It is not stronger merely because its RGB values are brighter.
The National Gallery of Art notes that complementary colors can increase each other's apparent intensity. That is useful when you need a focal spark, but it also explains a failure mode: scattering complementary pairs across the whole image can make every region appear louder. Use the contrast where you want the eye to stop.
Extraction is a draft, not a painting palette
An image-extraction tool can quickly suggest a theme. Adobe Color, for example, can extract colors from an uploaded image and lets the user change the extraction mood; those moods alter saturation and luminosity. That is evidence that “the five most common pixels” is not a complete palette decision.
Treat extracted swatches as observations. Then relabel them by job:
- background light;
- subject midtone;
- shadow family;
- dark anchor;
- focal accent.
If two swatches perform the same job, merge them. If the focal subject has no dedicated separation from what touches it, change one swatch. A palette is useful when it predicts relationships in the image, not when it merely looks attractive as five rectangles.
Average a region before naming its color
A one-pixel eyedropper can land on glare, sensor noise, or a compressed edge. Adobe distinguishes Point Sample from area-average settings; they return different evidence. Start with an average inside a visually uniform patch, not the brightest speck.
Sample broad areas inside the wall, fruit light, vase shadow, cast shadow, and accent. Stay away from boundaries: an average spanning fruit and wall belongs to neither. If a region visibly turns, take two samples and decide whether the difference describes light, local color, or a dispensable reflection.
Use Color Range as a coverage check: adjust the included range and inspect where it appears. If one “shadow color” selects both vase shadow and a lit book, the swatch has two incompatible jobs. Split the roles or repair their value separation before generating.
Use two checks before painting or generating
Check 1: grayscale separation
Convert the recolored study to grayscale. Do the main silhouette, overlap, and light direction still read at thumbnail size? Compare adjacent regions, not isolated swatches. A perfect value match is unnecessary, but a light fruit cannot quietly become the same gray as the wall behind it.
Check 2: saturation budget
Squint at the color version and locate the strongest color immediately. If three unrelated areas win at once, reduce saturation in the background and supporting shapes. Keep one small area at full strength, then repeat that hue in weaker notes if the image needs unity.
The sequence matters. Grayscale can verify structure, but it cannot detect a saturation fight between colors of equal value. The color pass catches that second problem.
Failure modes and limits
Matching hex values is not pigment mixing. Screens emit RGB light; physical paint absorbs and reflects light. Adobe's documentation separates RGB, CMYK, HSB, and Lab because each model describes color for a different workflow. A digital palette is a planning aid, not a recipe for exact tube mixtures.
Value preservation is not a license to ignore temperature. A subject can remain legible but lose depth if every warm and cool relationship is reversed without a plan. Check whether the focal plane should advance, whether the background should recede, and whether the light still feels coherent.
The grayscale check is not the only accessibility check. Two hues can separate in value and still be difficult to distinguish for some viewers. Important information should also survive through shape, position, edge, or labeling.
Do not recolor a weak source to avoid fixing its composition. If the subject is cropped awkwardly, the light direction is confused, or identity anchors are missing, a new palette only repackages the problem.
A reusable recolor brief
Before using the FreePainter photo-to-painting workflow, write the instruction as controlled roles:
Keep the crop, object positions, light direction, and five-value structure. Replace the source colors with a cool green-gray dominant family, muted blue support, and one restrained marigold focal accent. Preserve the cast shadow as the darkest shape and the background as the lightest. Avoid equal saturation across the frame.
Make one version with the new palette, turn it grayscale, and compare it beside the source at thumbnail size. If the value hierarchy survives, judge the expressive color choices. If it does not, repair the light-dark roles before adding brush texture or asking for another style.
